How Managers Split Their Time Between High/Medium/Low Performers

In this lesson, David Pan talks about how managers should split their time between high, medium, and low performers.

David argues that managers should **spend the majority of their time with high performers**, as they are the ones who are most likely to drive the team's success. However, David also argues that managers should not neglect medium and low performers, as they can still contribute to the team's success with the right support.

- 📈 **For high performers**, managers should focus on providing opportunities for growth and development.
- 🙂 **For medium performers**, managers should provide feedback and coaching.
- 😔 **For low performers**, managers should provide support and resources to help them improve their performance. If their poor performance is sustained, they should be removed from the team to avoid a negative impact on the rest of the team.

High performers typically do 80% of the work, while medium performers do 30% of the work. That means the low performers are contributing -10%!

The Framework Through Which To Evaluate Engineering Productivity

When you reflect on your day or week, two spectrums through which to evaluate how your time was spent: 

1. How much of your time was spent **reactively vs proactively**?
2. How much of your time was spent **consuming vs creating**? 

The most productive engineers (and the most senior engineers) are very proactive, and they also lean heavily on the creating end of the spectrum. That means you should spend less time passively attending meetings, and more time breaking down projects, writing code, and setting direction for your team.

It’s much harder to create content compared to consuming content. But the majority of impact as an individual or business comes from creation. As a result, the world rewards the people who are able to create high quality video/code/writing over a long period of time.

Negotiation Course: Negotiating Your Current Salary

Negotiating your current comp is harder. You can no longer sell on potential, you have to show the outcome of what you have achieved. There are generally also fewer levers to adjust, usually just salary and equity refresh grants.

A few tips: 

- Time when you ask to coincide when your company normally does pay evaluations and merit increases
- Share market data or another offer

If you ask for money and reference another job, be careful about the impact it may have on your manager relationship, who may give you less scope or responsibility.

This video provides feedback on an individual's "Tell me about yourself" response in a job interview.

- **Strengths:**

  - The speaker effectively used a quick joke and the "Moneyball" analogy to create a memorable and engaging introduction.
  - They highlighted their focus on customer-centric work, aligning with Amazon's values.
  - The speaker skillfully leveraged their experience at prestigious companies like Google, Facebook, and Salesforce to demonstrate their value and expertise.
  - They effectively communicated their entrepreneurial venture, Kadima, as a side gig without appearing overly self-promotional.

- **Alternative Approach:**

  - The feedback suggests an alternative approach: starting with their current situation and then explaining their career journey leading up to that point.

Senior Staff Engineer at Cruise Shares The Most Important Skill - Rama Karve

[Rama Karve](https://www.linkedin.com/in/ramakarve/) is a Senior Staff Software Engineer [L7] at the autonomous vehicle company Cruise, working on fleet management.

Previously, Rama spent 9 years at Meta and 9 years at Amazon as a software engineer. At the very senior levels, engineers have an impact in more unique ways, leveraging their strength as a generalist or specialist.

As one of the most senior engineers in the company, Rama says the most important skill at the Senior Staff level is to get disparate teams and systems to work together for the same goal. A further challenge here is to identify which teams or people even need to start working more closely together.

Rama has 2 pieces of advice for other Senior Staff Engineers:

1. **Figure out your superpower.** Understand what you are uniquely good at in the context of what the company is trying to accomplish.
2. **Give yourself time to ramp up.** Your impact is not as simple as writing a bit of code in the first week. The first few months should be dedicated to learning how things work.

Life After PIP: The Ultimate Guide To Navigating A PIP

One of the biggest concerns for anyone who has received a PIP is about how it may effect their future job prospects. The answer is, no, a **PIP does not need to follow you around**. You can (and will) find a fresh start and a thriving career if you want it. 

Remember, a PIP is about **both** employee and employer. When you change jobs, your employer is changing, so the situation leading to the PIP is very different.

As you reflect on your next role, it’s worthwhile to allocate some time to reflect: 

- Collect feedback from others: at the minimum, save a copy of your PIP and figure out what feedback there is transferable to another job.
- Collect feedback from yourself: Write down your reflections: what did you enjoy (or not) about your past work experience. What types of projects and people were fun for you?

Amazon Behavioral Interview [Part 4] - Tell Me About Yourself (Discussion)

This video segment discusses strategies for individuals who may not have the same level of prestigious work experience as those who have worked at Google, Facebook, or Salesforce.

- **Focus on Impact:** Instead of solely focusing on the names of companies, emphasize the impact you made in your previous roles. Quantify your achievements whenever possible (e.g., "increased revenue by 1400%").
- **Keep it Concise:** The "Tell me about yourself" section should be brief and impactful. Aim for a concise summary (around 3 minutes) to maintain the interviewer's attention.
- **Avoid Excessive Detail:** Steer clear of irrelevant details, such as personal anecdotes that are not directly related to your professional experience.
- **Prepare Thoughtful Questions:** Demonstrate your engagement and interest by preparing insightful questions to ask the interviewer.

By focusing on these points, individuals can effectively present their skills and experience, even without a background at major tech companies.

Negotiation Course: Determine Levers You Can Pull

The typical 4 highest-order bits for a compensation package in tech are salary, equity, signing bonus, and annual bonus. 

Ask an open-ended question to understand what the recruiter is dealing with: 

> What parts of the offer are you able to adjust the most?

In some companies, you’re just given a salary, a single dimension to negotiate on. In this case, your job is to **invent other parameters on which you can negotiate**. e.g. talk about benefits, title, and other things that you’re willing to give up in order to optimize the thing you really care about.

You can share other offers here, but be prepared to show proof (Rahul had to do this in 2013 when he had to show the Google recruiter the numbers from the Twitter offer)

Negotiation Course: Reneging An Offer

Backing out after accepting an offer (*"reneging on the offer"*) is unfortunate but happens more frequently than you think. Imagine that you accepted a job offer, but two weeks later, you finally get an offer from another company that is better in every way. What do you do?

First, prevention is the best cure: try to get all the offers around the same time.

If the timing mismatch is unavoidable, you should do what’s best for you: don’t worry too much about the company.

In the US, employment is at-will, so there’s nothing legally preventing you from joining. Of course, you may have to give back any kind of signing bonus.

There may be reputational damage: talk about why the opportunity is incredibly unique and you hope to work with them again. Reneging on a large company is not as big a deal compared to a startup.

An Often Forgotten Part Of Tech Pay - Don’t Mess Up Your Taxes!

This video segment offers **critical tax advice for high-earning employees in big tech**, particularly in the U.S. It emphasizes the importance of understanding how taxes work with equity compensation to avoid severe financial consequences.

- **Set your withholding percentage close to your actual effective tax rate**, which for many tech workers is around 30%. This helps avoid massive surprise tax bills—sometimes exceeding $100K—during tax season.
- **RSUs (Restricted Stock Units) are taxed as income when they vest**, not when they’re sold. If the stock value drops after vesting, you’re still taxed at the higher initial value, creating a potential mismatch between tax owed and actual value retained.
- **Default withholding settings are often too low**, especially on platforms like E\*TRADE (commonly set at 22%). If not adjusted, this can lead to underpayment and steep penalties later.
- **If RSUs lose value and you’ve under-withheld**, you may be forced to sell more shares than expected just to cover your tax liability.
- **Some intentionally under-withhold to invest the difference**, but this is risky and should only be done with a clear financial strategy in mind.

Negotiation Course: Don’t Overshare (Level, Passion, Timeline)

Understanding your emotional attachment to the offer is even more important than the data. Ideally, you want low emotional attachment and high data (as explained in [this Taro blog post](https://www.jointaro.com/blog/the-5-lies-that-too-many-people-believe-about-negotiating-a-job-offer/) by Rora).

For example, don't reveal that you're only talking to a single company, or that you're talking to 30 (either extreme can hurt you). Sample dialog: 

> If anything changes on my end, I’ll let you know, but for now I’m eager to learn more about your company

(There's a whole section dedicated to helpful phrases later on.)

You can share information with the recruiter, but be mindful of what and when you share. How much PTO or signing bonus you want are topics that should come up before (if it's a blocker) and after the interview, not during.

**If in doubt, don’t share it**. Just be positive and non-committal to pretty much everything the recruiter says. Answer questions with vague responses and be confident.

[Case Study] Building An Engineering Brand - Why And How (LinkedIn, YouTube, Twitter, Substack)

Most of Taro's success has come from the social presence of Rahul and Alex. For Rahul, his follower counts as of April 2023 are **75K on YouTube, 61K on LinkedIn, and 13K on Twitter**. Followers are an imperfect measurement of influence, but they are generally correlated. 

### Why invest in brand building?

- Be helpful for others
- Helps you learn more
- Increase your luck surface area
  - Inbound instead of outbound
  - Connect with other creators
  - Compounding value over time

Brand building is definitely *NOT* required to be a good engineer, but it will become more valuable over time.

### Which platform should I invest in?

The options I recommend are **LinkedIn** and **YouTube**. You should pick a platform with built-in distribution. That means a blog is almost always a bad idea (Substack is a bit different since it does have some distribution methods). 

Another dimension to think about is the competition on that platform -- how hard is it to get noticed? 
- Which audience are you trying to reach? (B2B vs B2C, students or professionals)
- How much effort is required to produce content? Videos are much more work than essays, which are much more work than tweets.

You can also take a bet here on a growing platform like TikTok, but there are risks around what kind of content is valued, and the longevity of the platform.

### Getting started as a creator

- Keep in mind the **spotlight effect**: "The psychological phenomenon by which people tend to believe they are being noticed more than they really are"
- Since no one really cares about you when you start out, you should focus on quantity over quality. Just make a lot of content, get feedback, and keep improving. 
- Focus on having your content actually add value. Just reposting articles, or making a list of 20 news articles is not that interesting. (It may get engagement, but you're not actually building a brand.)

### Aim for virality

Some of your content will be "conversion" content, designed to get people to take action such as signing up for an email newsletter. These posts won't do as well, but you should also focus on having "distribution" content, which is the type of thing that can go viral. 

Once you have a viral hit, you can also repurpose the content on other platforms in order to maximize the value from it. That's what Rahul did with the "Learn To Code" video that he initially published on YouTube:

### Practical tips
- Post content deliberately about one domain, e.g. engineering growth. Don't jump between topics. 
   - This is how you build a brand. 
   - Make it clear what value you provide, “e.g. the Car Dealership Guy” or “The No-Code Lady”
- Use content scheduling features to be consistent with posting
- Look up resources on copywriting
   - Start with a number
   - Nail the hook, e.g. *"Let me be clear."*
   - Tell a story: Instead of "A happened and then B happened", say "A happened, but X, so then B happened"
