How To Avoid PIPs: The Ultimate Guide To Navigating A PIP

**Prevention is the best cure**, so let’s talk about what steps you should take to avoid a PIP. The #1 thing you can do is get high-quality feedback from the people you work with. The issue is that most tech workers are horrible at asking for feedback in a way that actually gets them something substantive.

Your guiding principle should be to **make it easy to receive feedback, especially constructive feedback.**

Here’s a system you should employ to get high-quality feedback: 

- Schedule dedicated “feedback 1:1s” with key people: manager, XFN partners
- Write down what they say
- Follow up: short-term and long-term

A PIP should **never** be a surprise, and yet it often Is. This system will prevent you from being negatively surprised. With a manager, you ask how you’re trending and discuss a hypothetical rating, broken down by the axes of evaluation at your company.

Structuring Your Manager 1 on 1

If you are working in a strong, high-growth tech company, what is a good frequency to meet with your manager?

True or false: Managers are extremely busy, so it is best to have ad-hoc 1 on 1 meetings with them based on whenever they are able to find a sliver of free time.

Weekly one-on-ones with your manager are essential for staying aligned, especially in high-growth tech environments where priorities shift quickly.

- **Weekly cadence is ideal**: Aim to meet with your manager every week; bi-weekly is acceptable at most. Anything less frequent than that is considered a red flag for team communication and alignment.
- **30-minute standard**: A 30-minute weekly meeting strikes the right balance—long enough to discuss key topics, but short enough to stay focused and avoid bloat.
- **Avoid reactive scheduling**: Don’t wait until problems arise to schedule one-on-ones. Recurring meetings prevent misalignment and build a strong, consistent feedback loop.
- **Proactive relationship management**: Regular one-on-ones foster stronger relationships, clearer communication, and better support between you and your manager.

When engineers say they’ve been “working all day,” that time often includes distractions, shallow tasks, or unnecessary overhead. To truly be productive, you have to focus on high-leverage, distraction-free work. Here are the core points from the lesson:

- Real productivity comes from deep work—uninterrupted, focused effort on cognitively demanding tasks—not from staying busy or checking email 50+ times a day
- Recognize and minimize "startup costs" like syncing code, building the app, and reviewing changes, so you can spend more time in the value-generating loop of building and debugging
- Block off long stretches of time for deep work rather than relying on scattered 30–45 minute sessions that get consumed by overhead
- Automate or script repetitive setup tasks (e.g. syncing and builds) to reduce friction and start meaningful work faster each day
- Prioritize difficult, ambiguous tasks early—they often influence downstream work, and avoiding them leads to fake progress and missed deadlines

Software Engineers - Don't Forget These 2 Things When Considering A Team

These 2 more tactical aspects are often forgotten by software engineers when evaluating a team, even though they are huge influencers on your work-life balance and career growth on a team:
- **Oncall** - You want to make sure that the team has a healthy system there where you aren't oncall too often, and the system is stable (so you don't need to wake up in the middle of the night constantly to fight fires). For more information on how to evaluate the health of an oncall rotation, check out the linked discussion below from an Atlassian Software Engineer.
- **Code review speed** - It is easy for slow iteration here to stack up. If your team takes 3 days on average to review your PR and you need 3 revisions to finalize your commit, that means it will take you 2 entire weeks to land code (which is abysmal). A good team will turnaround code reviews in <1 day.

[Part 8] Meta Intern Success Series - Rahul's Internship + Current Economy

I interned at Meta in the summer of 2013 (it was called Facebook in my day…). I barely got the return offer at the end of the summer. My reflections on what I could have done better: 
- Too much back and forth on my code review. I made the same types of mistakes in the code I wrote, and I occasionally tried to pushback if a reviewer requested changes. 
- Not communicating with enough with teammates. In addition to my intern manager, I should have had a regular 1:1 with the person who was primarily reviewing all my code. 

What I did well: 
- I was responsive. I replied to messages + comments quickly, and I tried to share my insights (from my project) where possible.. 
- I was a good culture fit: I built a substantial hackathon project which garnered some attention.

Advice for the current economic condition for software engineer interns: 
- Focus on cultivating relationships with people on your team, so they are able to refer you. 
- Leverage the work you did in Meta to more easily land interviews at competitive companies.

Negotiation Course: How To Practice Negotiation Skills

Just like anything else, practice makes perfect. But conceptually understanding negotiation and practicing negotiation is very, very different.

Be aware of the difference in the incentives and working model between a job negotiation (once every 2 years) and your operational model on the job (every day).

- One (the job) is built on shared understanding, sharing vulnerability. There's a clear incentive to make life more comfortable for people around you.
- One (the negotiation) is **not** built on shared understanding. The person who wins is the person who can tolerate discomfort.

The upshot of all this is that negotiation is extremely important but you don’t get to practice much. Verbalize the advice and practice in conversation with a friend or family member.
